Christmas in July!

Christmas in July. It’s a fun phrase that many have taken full advantage of to create that Christmas feeling during the hot summer month. But as Christmas is the busiest season for churches around America, this cute little saying should perhaps be taken more to heart by church staff members. SALT instructor Dex Alexander has some great advice for those looking to stay on schedule with their holiday planning, and it includes a fun method that combines planning with team culture! In a pre-conference intensive about The Secret Sauce of Creativity, Dex shares how his team experiences Christmas together before diving into plans and programming. And, it all starts with Christmas in July.

Host a Christmas Party for Your Staff

Push your desks aside, turn up the AC, bake the cookies, and fire up the hot cocoa! It’s time for your staff and volunteers to gather for their own Christmas party. Dex recommends you make it just that: a party. Save the planning and plotting of your holiday service for later. Start with the fun! Get everyone in the Christmas spirit, do Christmas activities together, and create an open space for your team to share their favorite memories about Christmas.

Don’t plan it. It’s not about what you to do – it’s about how you want it to feel.

An example Dex shares is from a year when his team threw a Christmas party in July, and one of their members shared about the nostalgia of listening to a holiday program on the radio. It struck a chord with their team, and they used it as the foundation for planning their next Christmas Sunday. They wanted the feeling of nostalgia to prevail over everything they programmed that year, and they implemented the radio program as their theme for the Christmas season. So gather your staff together, get in the Christmas spirit, and hear one another’s stories and memories what your team shares can spark ideas for your theme in December. Remember, this party is not a time to program your service, but to experience Christmas once again. IMPORTANT NOTE: At the end of the meeting, let them know you’ll come back to them with a theme and holes that will need to be filled.

The After-Party

This might be the hardest part for your staff and team, but after the Christmas party… they need to wait. Take a couple of weeks for your creative team and pastor to finalize the theme and key elements they want to focus on this Christmas. If you’re at a smaller church, this might be three individuals responsible for leading the charge with Christmas services – but the key is for these key creatives to take everything they heard and experienced at the July Christmas party to create the foundation for the holiday planning. They need to consider the following when creating the foundation for your Christmas season:

What is this?
Who is this for?
What do we want them to feel?
What do we want them to do?

Everyone has something they want to do – stop the chaos now.

Once you have your theme – announce it to the team! Share your theme, visuals/design, what you want attendees to feel, and experiences you want to create. Give context as to what you want to focus on within your theme and any elements you’d like to avoid. Provide specific programming pieces or creative acts that you know you want to be included in your Christmas services so that they can see where their department might fit in best.

Open the Floodgates

Once your theme is announced and laid out, it’s time to let your whole team begin making their requests. Have a request form created, ready, and set the expectation for your team. It’s time for them to submit their ideas for how their respective departments can be involved. A great example that Dex shared regarding these requests is that the children’s department wanted to have the kids’ choir perform at their Christmas service. Their creative team, however, already knew of a few key experiences they wanted to help fulfill their theme and help Sunday churchgoers experience that sense of nostalgia. So instead of the kids choir performing on stage, Dex and the children’s ministry leader decided on the kids doing caroling out in the lobby to create a great walk-in experience while also allowing more time for programming within service.

It’s Not Too Late

The day-to-day can often make church staff feel like they already can’t keep up, but you’ll never get ahead if you don’t start now! For the biggest holiday of the season, take the time to get ahead on your Holiday planning and set expectations for your team. Follow this advice from Dex to bring back some fun to your team gatherings while also setting clear expectations and getting a jump start on your Christmas service planning. 3 Staples of a Highly Productive Creative Team

Creative work can be extremely rewarding and wildly frustrating at the same time. The creative juices tend to ebb and flow. I am so fascinated by people who churn out content like a Chic-fil-A churns out chicken. That’s why I decided to watch Beth Burn’s workshop on The Creative Process of Life.Church. No one creates as much content as they do without having put a lot of time into evaluating and implementing a creative process that lasts. After listening to Beth I think there are three staples that you can implement with your team today to increase productivity and overall morale.

Have a Structured Process for Projects

At Life.Church each project no matter how big or small has the same process applied to it. That process is Request, Intake, Discovery, Ideation, Production, and Delivery. Having such a well-rehearsed, structured process for producing content allows their creative team to know how far along a project is, and what time and effort it might take to bring it to completion.
Consider mapping out a process for creative projects at your church. Doing this will allow your team the freedom to create without having to stress about bringing all the pieces together for delivery. All the administrative tasks along the way that creatives typically want to avoid become routine, so they can focus on the task at hand.

Collaboration is Your Strength

The leadership of the creative team at Life.Church consists of one central group leader and 7 team leaders. One may think that having that many people working on projects could end up being too many cooks in the kitchen. By creating well-defined roles, identifying people’s strengths, and communicating well you could create a collaborative team that produces higher-quality content on the regular.

The church itself is a collaborative team. It is one body and many parts (1 Cor. 12). The creative team at your church should model this same philosophy. Instead of pitching a vision and then having your team competitively work to get their ideas heard and utilized, use their giftings to your advantage and task them with specific parts of the project and see if the entire process of creating doesn’t become infinitely more rewarding.

Invest Time in Resource Allocation

The dreaded moment in creative ministry is when you are forced to tell someone “no”. Ministry leaders have their specific interests, so it is no wonder that they are not well in tune with what your threshold is for delivering content. The LC creative team analyzes their resource allocation throughout the year. This allows team leads and church leaders to understand how they are using their time, and for leadership to evaluate priorities and redirect resources.

If your team is feeling overwhelmed and you don’t feel they are producing their best work consider doing an audit of your resource allocation. Make a full report and communicate it with your church leadership. By doing this, you are making it easier for ministry leaders to know what kind of ask they are making and whether they are giving you the appropriate amount of time to get it done. Your entire team will thank you for setting clear expectations so they no longer have to operate with unreasonable ones.

Creativity is a practice, and to become more efficient at delivering high-quality content we need to lay some tracks to direct the project from intake to delivery. Collaboratively practicing the same process over and over again will lead to higher levels of productivity for your creative team.

What if there were proactive ways to prevent burnout and sustain creative energy throughout the year? While I can’t promise a one-size-fits-all solution, my experience in the church’s creative realm has uncovered effective strategies to ward off burnout, even in the early months.

Uncover Your “Big Creative Why”

If you find yourself creating solely for approval, out of obligation, or without a clear purpose, burnout may be looming. Let your creative work be guided by your relationship with your craft and faith. Identify your “big creative why” – what inspires you to keep creating when challenges arise? Only that why will keep you going even when things get rough.

Embrace the Creative Privilege

Shift your perspective from “have” to “get.” Instead of viewing your creative tasks as obligations, see them as opportunities and gifts. Saying “I get to contribute creatively early in the year” can infuse positivity into your mindset and help combat burnout.

Anticipate Creative Challenges

Acknowledge that creative challenges will inevitably surface. Living in an imperfect world, it’s essential to prepare for creative hurdles, whether they involve technical issues, collaboration complexities, or artistic blocks. Make decisions in advance to navigate these challenges with resilience.

Pace Yourself

It is easy to get excited and hyped up for the new initiatives, goals, and vision for the new year and become frustrated when you do not see them come to fruition by February 1st. Take time to plan out how you will accomplish those goals and take it one day at a time. Rome wasn’t built in a day, as they say.

Trust Your Creative Leaders

While it can be challenging, trusting your creative leaders is vital for a harmonious creative year. Release any doubts or feelings of superiority. Embrace trust in your creative team to alleviate the pressure and contribute to a more positive and collaborative atmosphere. Humility is the key that unlocks the door to peace.

In the pursuit of creative significance and inspiration, the early-year burnout challenge is not insurmountable. It is easy to believe that you are alone in your struggles with exhaustion and burnout especially this early in the year, but trust us, you are not. Welcome to 2024! The new year represents the start of a new chapter for most people. A chance to reflect and rethink. Our challenge to you, the creatives serving in the shadows at your churches and ministries is to take some time to set some goals and cast a vision for your personal growth as a creative in 2024. We have put together 6 New Year Resolutions for Creatives to help give you some ideas. But even if you don’t use one of our resolutions we hope you find ways to challenge yourself in 2024.

Pray Over Your Projects

What better place to start than with prayer? It is so easy to just get into the office sit down and start knocking out projects. But what if we were praying over everything we created, what if the heart behind every design, web build, line of code, live stream, video edit, storyboard, and stage design was prayer? How do you think that would impact your work? Instead of just completing tasks let’s keep our relationship with Christ at the center of everything we do.

Learn a New Skill Related to Your Craft

It can be easy to find what works and get in a rhythm (or maybe it’s a rut) and never try new methods, or technologies. Remember when you were first starting out? When you had to YouTube everything you needed to know or had to find an expert friend who could show you, you were learning something new all the time! Let’s find that spirit of learning again, pick a skill that would be helpful or add value to your work that you do not already know, and take some time to master it this year.

Learn a New Creative Skill that is Unrelated to Your Work

Alternatively, it is important to expand your creative mind and learn something that allows you to express your creative vision in a completely out-of-the-norm way. Maybe you build a scrapbook or try your hand at pottery. The important thing is to do something you are NOT good at and just have fun.

Teach Someone a New Skill

Share your knowledge! Maybe you are not an expert in what you do, but there is always someone who could learn something from you and vice versa. You do not need to be a certified expert to take someone under your wing and help them on their creative journey. Pick 1 person you can help and teach this year.

Start and Finish a Personal Passion Project this Year

We all have that one thing we have always wanted to do. Maybe it’s a podcast, recording a song, or hiking AT. Finding a personal passion project that you can start AND complete is a great resolution to have for 2024.

Get a Creative Accountability Partner and Challenge Each Other to Excellence

Find a friend whom you trust and admire both personally and creatively, and agree to share your creative works this year. Share your thoughts, criticism, and encouragement throughout the year, and push each other to be better at what you do. Then at the end of the year, you will be able to look back and see how you helped each other to grow.
